ERP decision guide

Should you replace your ERP or modernize it?

An old system is not automatically a bad system. The real problem starts when unsupported technology, integration debt and workarounds cost more than the business logic worth preserving.

Do not throw away valuable business logic just because the technology is old.

Modernization is often rational when business logic still creates value and the main risk comes from technology, support or interfaces. Replacement becomes more coherent when the processes themselves no longer fit the target operating model and debt blocks reasonable evolution.

Business-logic value − technology debt − transition risk

  • The decision must separate business logic from technology debt.
  • Integrations and historical data can cost as much as the ERP core.
  • Modernization without debt cleanup simply moves the problem.

Six questions that decide the direction.

  1. Does current business logic still create value?
  2. Is the system supportable?
  3. Do target processes require deep change?
  4. Which integration debt must be preserved?
  5. Can data be separated cleanly?
  6. Which scenario reduces transition risk?

Three possible scenarios, not only two.

Modernize when the logic remains strong. Replace when the operating model needs deep change. Use a hybrid transition when selected capabilities should be extracted or replaced progressively before retiring the legacy core.

Questions to ask before an RFP.

  1. Which business rules are genuinely differentiating?
  2. Which functions exist only because the system is old?
  3. Which interfaces create the most risk?
  4. How much historical data must move?
  5. Which scenario lets us test the target without a big-bang cutover?

Frequently asked questions

Does unsupported ERP always need replacement?

No. First determine whether the business logic is worth preserving and whether it can be extracted or modernized safely.

Is modernization always cheaper?

No. A modernization that preserves too much debt can cost more than a well-scoped replacement.
